Xero workflow automation for Australian SMBs

Practical Xero automations — quote to invoice, CRM sync, and approval workflows without enterprise ERP budgets.

Bottom line: Most Australian SMBs running Xero do not need a new ERP. They need two or three handoffs automated between Xero, their CRM, and their job-management tool.

The pitch for a full platform migration is always the same: one system, one source of truth, no more double entry. The reality is a twelve-month project, a large licence bill, and staff who keep using the spreadsheet anyway. Fixing the specific handoffs that break is faster, cheaper, and reversible.

The automations that pay for themselves first

  • Accepted quote to draft invoice. When a quote is marked won in your CRM or job tool, create the Xero invoice with the right line items and tracking category. Removes a re-key and a common source of billing errors.
  • Two-way contact sync. One address change should not need updating in three places. Decide which system owns each field, then sync.
  • Job status to customer email. Automated "your job is scheduled / completed / invoiced" messages cut inbound "where is it up to" calls noticeably.
  • Timesheet to payroll prep. Pull field-app hours into a reviewed batch rather than re-typing them.
  • Overdue invoice nudges with your wording and escalation rules, rather than the generic reminder.

Deciding what to automate first

Rank candidates on three things: how often the task happens, how much it hurts when it goes wrong, and how cleanly it can be fixed with an API that already exists. High frequency, high pain, clean API is where you start. A monthly annoyance with no API is where you stop.

If two staff spend three hours a week reconciling duplicate entries, that is six hours at a loaded rate — often $300 to $600 a week before counting the errors a customer notices.

Tools we connect

  • Xero and MYOB
  • HubSpot, Pipedrive, and the spreadsheets that are really the CRM
  • ServiceM8, simPRO, Tradify and similar job-management tools
  • n8n, Make, and custom APIs where an off-the-shelf connector does not exist

Getting it right the first time

Two things separate automations that stick from the ones quietly switched off. First, involve the person doing the work — owners consistently miss steps. Second, decide the single source of truth for each field before building anything. Sync without ownership rules creates conflicts that are worse than manual entry.

FAQ

Will this break my BAS? No. We map the flows with your bookkeeper or accountant in the loop, and tracking categories and tax codes are part of the scope, not an afterthought.

How long does a typical project take? Usually two to six weeks after the assessment, depending on how many integrations are involved and how clean the existing data is.

What if we change accounting systems later? We build the integration layer so the mapping is documented and replaceable. Moving from Xero to MYOB would mean rework, not a rebuild from zero.

Do we own the workflows? Yes. Credentials, workflows, and documentation transfer on handover.
